Our Story

Where Saltmark came from.

Saltmark was set up in Johor Bahru because most people operations firms are oriented toward large companies with dedicated HR functions. The founders observed that the owners of smaller businesses — the kind with twenty or forty or sixty people — were making significant decisions about their teams without any structured thinking time or outside perspective. A half-day conversation, properly held, could change the quality of those decisions.

The name comes from the idea of a watermark left by salt — faint, precise, permanent. The work Saltmark does is not loud. It is careful preparation and structured listening that leaves something useful behind: a short written note, a prompt sheet, a clearer sense of what comes next.

Saltmark works only with owner-managed businesses in Malaysia, and only on the kinds of people situations that the owner is responsible for navigating. We do not draft employment contracts, conduct performance reviews, or handle regulatory filings. What we do is help owners prepare for and hold better conversations — about strategy, about departures, about long service. That is the scope, and we stay inside it.

Confidentiality Agreement

Every engagement begins with a written confidentiality agreement. What you share with Saltmark stays with Saltmark.

Written Deliverables

Every engagement produces something in writing. No conversation ends without a clear, readable output for the owner to keep and refer to.

Defined Scope

We do not expand the scope of an engagement without a separate conversation. The fee and the deliverable are agreed before work begins.

No Conflict of Interest

We do not work with two parties on opposing sides of the same situation. We will say so plainly and refer you elsewhere if this arises.

Plain Language

All written outputs use plain language. We do not use jargon, frameworks, or acronyms unless they are yours. The note should be readable in a quiet ten minutes.

Data Handling

Personal and business information shared during engagements is stored securely and deleted at the end of the retention period specified in our privacy policy.

People operations consulting for small businesses is not about frameworks. The owners who benefit most from this kind of work are those who already have a good instinct about their people — they just need a morning where someone is sitting across from them, paying full attention, asking the question that has not been asked yet.

Saltmark exists because those mornings rarely happen on their own. An owner running a business of thirty people in Johor Bahru does not often find the time to stop and think carefully about what a long-serving employee might need next year, or how to talk to the team when a co-founder leaves. The days are full. The cost of not thinking it through tends to show up later, in ways that are harder to address.

We are a small firm by design. Each consultant at Saltmark carries a small number of active engagements at any time, because careful listening and thoughtful writing require space. The work is done properly, or it is not done by us.
